Try making one character take priority to healing and the rest attack. Then set it up so everyone heals after battle. It took me awhile to figure out the best way to set up gambits.
But it sounds like you're still early in the game. I figured out a pretty good Gambit strategy and haven't touched them for a while now. Even during boss battles.
